Most interior design firms that try a CRM abandon it within a few months. The founder set it up, entered a few leads, got busy, and the real pipeline went back to living in WhatsApp and memory. The CRM became a database nobody looked at.
That is not a failure of the tool. It is a sign the CRM was set up as a place to record things, rather than as a system that does things. This guide is about the second kind.
What a CRM is for
A CRM is not valuable because it is a CRM. It is valuable because it gives every serious enquiry a stage, an owner, a next action and a follow-up process. Those four things are what stop good opportunities from disappearing. If your setup does not deliver all four, automatically, it will be abandoned.
The pipeline: eight stages
Keep the stages few, and define each one so that "qualified" means the same thing to everyone in the firm.
- New lead. Enquiry received, not yet spoken to. Next action: instant reply, owner assigned.
- Contacted. First real exchange has happened. Next action: complete qualification.
- Qualified. Location, scope, budget range and timeline fit. Next action: send calendar link.
- Consultation booked. A time is in the calendar. Next action: reminders, preparation.
- Consultation completed. The meeting happened. Next action: proposal by an agreed date.
- Proposal. Proposal sent. Next action: scheduled follow-ups until a decision.
- Negotiation. Scope or commercials being discussed. Next action: owner drives to a decision date.
- Won / Lost. Decision recorded with a reason. Next action: handover, or nurture if it was timing.

What the CRM should do on its own
- Create the record automatically from the landing page form, the WhatsApp start, the Instagram message or the website enquiry, with the source attached. If someone has to type an enquiry into the CRM by hand, it will not happen on a busy day.
- Send the first reply on WhatsApp immediately, and log it.
- Route by qualification answers into consultation, nurture or polite close.
- Assign an owner and create the next task with a due date.
- Run follow-up sequences for each stage, and create a task for a human when a reply comes in.
- Handle the calendar: booking link, confirmation, reminders, no-show follow-up.
- Report on leads, qualified leads, consultations, proposals and projects, by source, every month.
What it should be connected to
Lead sources, WhatsApp (the official Business Platform, not a personal number with a plug-in), the calendar, the proposal stage and the reporting. An interior design CRM that is not connected to WhatsApp will always lose to WhatsApp, because that is where the homeowner is. What to record on every enquiry
- Source: channel, campaign, ad or keyword, or referrer name
- Qualification answers: location, property type, scope, budget range, timeline
- Owner and current stage
- Every message and call, in the thread
- Next action and date
- Outcome and reason, when it closes
Which CRM
Any tool that supports pipelines, WhatsApp Business Platform integration, automation and calendar booking can work. The setup matters far more than the brand. Choose something your team will actually open on a phone, and configure it around the eight stages above rather than the tool’s defaults. If you already have a CRM you like, build on it rather than starting again.
Why firms abandon their CRM, and how to avoid it
- Manual entry. Fix: every source creates the record automatically.
- Too many stages and fields. Fix: eight stages, six fields, nothing optional that nobody fills.
- It lives on a laptop. Fix: the team uses it on a phone, inside the WhatsApp thread.
- No one is responsible. Fix: every enquiry has one owner, and the weekly review looks at overdue next actions.
- It does not do anything. Fix: automation for replies, routing, reminders and reporting, so the CRM earns its place.
Two things a working CRM gives you for free
Missed-lead recovery. Enquiries that were never answered or went quiet after one message can be found and re-engaged. The ad spend on them was already paid.
Old-lead reactivation. Homeowners who enquired months ago and were not ready are now closer to possession. A well-timed message about a recently completed project brings a share of them back.
Neither is possible without a record of every enquiry, its date, its answers and its last contact.
