The question every interior design firm owner wants answered is simple: "Is the marketing producing projects?" The reason most cannot answer it is not that the data does not exist. It is that the data lives in five places that were never connected: the ad account, the landing page, WhatsApp, someone’s memory and the accounts spreadsheet.
Tracking from ad to project means connecting those places so that each enquiry carries its origin all the way to a signed project or a recorded loss. This guide covers what to connect, what to record at each stage, and how to report on it.
The principle: the source travels with the enquiry
When a homeowner clicks an ad and enquires, the campaign, ad set and ad (or the keyword, for Google) should be attached to their record at the moment of creation. From then on, whatever happens to that enquiry, the source stays with it. When the project is won three months later, you can look back and see exactly which ad started it. That is the whole idea. Everything below is plumbing to make it happen.
What to connect
- Ad platforms to the landing page. Tracking parameters on every ad link, so the page knows where the visitor came from.
- The landing page to the CRM. Every form submission and WhatsApp start creates a CRM record with the source parameters and the qualification answers.
- WhatsApp to the CRM. Through the official WhatsApp Business Platform, so every message is logged against the record and a direct message can also create one.
- The calendar to the CRM. A booking moves the record to Consultation booked automatically.
- The CRM back to the ad platforms. Where the setup allows, send qualified-lead and consultation events back to Google and Meta, so the platforms optimise for those outcomes rather than for any click.
What to record at each stage
| Stage | Record |
|---|---|
| New lead | Date, source (channel, campaign, ad or keyword), contact details |
| Contacted | Date of first real exchange, owner |
| Qualified | Location, property type, scope, budget range, timeline; pass or fail, and why |
| Consultation booked / completed | Dates, attendance, notes |
| Proposal | Date sent, proposal value, follow-up dates |
| Won / Lost | Date, signed value or loss reason |
Proposal value and signed value are the two fields most often skipped, and they are the ones that make revenue attribution possible. Make them required.
The monthly report
One page, by source, with these columns:
- Ad spend
- Leads
- Qualified leads, and cost per qualified lead
- Consultations, and cost per consultation
- Proposals, and total proposal value
- Projects won, and signed value
- Open pipeline: qualified opportunities not yet decided, and their value
Read it top to bottom for each source. The biggest drop between two rows is where the work is. Read it across sources to decide where next month’s budget goes.
Revenue attribution, honestly
Where an enquiry came from an ad and became a signed project, you can attribute that project’s value to the spend that produced it. Where it did not (a referral, a walk-in, an old lead reactivated), record the real source rather than crediting the ad. Where a homeowner saw an ad, then searched, then enquired by phone, the honest answer is "assisted", and it is fine to record it that way. Attribution that flatters the ads is worse than no attribution, because you will spend on the wrong thing.
Common gaps
- Enquiries created by hand. The source gets lost. Fix: every channel creates the record automatically.
- WhatsApp on a personal number. Nothing is logged. Fix: the official Business Platform, connected to the CRM.
- Outcomes never recorded. Proposals go out, projects get signed, the CRM still says "Proposal". Fix: won or lost, with value, is part of the handover to the project team.
- Reporting from the ad account only. It can only see clicks and form fills. Fix: the report comes from the CRM.
What this gives you
The ability to answer "is the marketing producing projects?" with a number, by source, and to see where the journey is leaking when the answer is not what you hoped. It also gives you the numbers in cost per lead vs cost per qualified lead, which are the ones worth running the business on.
